Should You Repair or Replace Your Boiler?

The rule we work to

After two decades of making this call in other people's kitchens, we use a simple rule of thumb: if the boiler is more than twelve years old and the repair quote is more than a third of the cost of replacing it, replacement is usually the better spend. A modest fix on an eight-year-old boiler is nearly always worth doing. A £700 repair on a fourteen-year-old one almost never is, because every part around the one you have just replaced is the same age as the one that failed.

It is a rule of thumb, not a sales script. When the decision is genuinely close, we give you the repair price and the replacement price side by side and let you choose. Written quotes stay fixed for 30 days, so you can take both figures away and think about it. We do not condemn boilers to sell new ones — most of the boilers we look at get repaired.

What pushes towards repair

Age alone does not condemn a boiler, and most faults never come near the one-third line. Repair is normally the right call when:

  • The boiler is young — under ten years old, repair is almost always the answer.
  • It is the first fault — one failure in a decade is a part wearing out, not a boiler dying.
  • The part is cheap and common — spark electrodes, pressure relief valves, diverter valves, thermostats. Many of these are £99-level jobs, sorted within the callout's first hour.
  • The rest of the system is sound — clean water, steady pressure, no history of trouble.

Two recent jobs show the shape of it. A Baxi in Erdington showing E133 was diagnosed and repaired within the hour — a failed electrode, carried on the van, fitted and tested on the spot. And a Wednesbury house had repeated pressure loss over several months; rather than sell a new boiler, we traced a small leak and fixed that instead, at a fraction of the cost. Every repair part we fit is covered by a 12-month parts-only warranty, and a boiler repair callout is £99 including diagnosis and the first hour.

Because the van carries common spares for Worcester Bosch, Vaillant, Baxi, Ideal, Glow-worm and Potterton, most repairs finish on the day. We measured it: 88% of the 505 repairs we completed between October 2023 and August 2026 — 447 of them — were done on the first visit. Here is how we counted.

What pushes towards replacement

The picture changes when the faults start stacking up:

  • Repeat faults — a boiler on its second or third major part in a couple of years is telling you something.
  • Obsolete parts — once the manufacturer stops making spares, every repair becomes a hunt for reconditioned parts with nothing standing behind them.
  • A failing heat exchanger on an old system — the most expensive part on the boiler. Fitting a new one into a system full of the sludge that helped kill the old one rarely ends well.

Then there is the warranty maths. Our installs run from £1,999 fitted for a Baxi Eco Compact or Worcester Greenstar 1000 with a 5-year warranty, through the Baxi 600 at £2,199 with 7 years, to the Greenstar 4000 and Vaillant ecoTEC plus at £2,699 and the Greenstar 8000 at £2,899, both on 10-year warranties. Put £600 of repairs into a fourteen-year-old boiler and you still own a fourteen-year-old boiler; put the same money towards a new boiler and the next decade of major failures is the manufacturer's problem, not yours. A Halesowen job made the case neatly: a sixteen-year-old boiler with a repair bill creeping towards replacement cost. Both prices side by side made the decision straightforward for the owner.

The trap: patching or replacing on a dirty system

Whichever way you lean, look at the system water first. If radiators are cold at the bottom and the bleed water runs black, the sludge that is killing this boiler will kill the next one — and it will keep eating repair parts in the meantime. Manufacturers require the system to be cleaned to BS 7593 when a new boiler goes in; install onto a contaminated system without cleaning it and a future warranty claim can be refused.

A Tipton homeowner asked us for a new boiler on a badly neglected system. The honest recommendation was a power flush at £550 and a magnetic filter at £320 first, so the new appliance was not immediately ruined by the old pipework. How the decision works on the day

£99 covers attendance, full diagnosis and the first hour of work. Once we know the fault, you get the total repair price before anything else happens. If the boiler falls the wrong side of our rule, we say so, put the replacement figure next to the repair figure, and leave the choice with you — no countdown, no scare tactics. Is it worth repairing a 15-year-old boiler?

Sometimes. If the fault is a cheap, common part, the boiler has been reliable and the system water is clean, a £99-level repair can buy several more years. At that age we will always show you the replacement price alongside, because a second major fault rarely waits long.

How much does a boiler repair cost?

£99 covers attendance, diagnosis and the first hour of work, Monday to Friday 8am to 5.30pm. Parts are quoted before we fit them and carry a 12-month parts-only warranty. Out-of-hours work is quoted on the phone before we set off.

How much does a replacement boiler cost?

A like-for-like combi swap is £1,999 to £2,899 fitted depending on the model, with manufacturer warranties of 5 to 10 years. Converting from an older cylinder system to a combi starts from £2,699. We are not VAT registered, so nothing is added to those figures.

How long should a boiler last?

Most modern boilers last 10 to 15 years. The biggest factor in reaching the top of that range is what is circulating inside them: clean, inhibited system water. A magnetic filter, an inhibitor top-up and an annual service all protect whichever boiler you end up with.

Will you try to sell me a new boiler when mine can be fixed?

No. Most boilers we look at get repaired, not replaced — we have fixed small leaks on jobs where we were asked to price a new boiler. When replacement genuinely is the better spend, we put both prices side by side, explain why, and the decision stays yours.
